Monday Kickoff · 8 September 2026

This is the week the fleet started checking itself.

Three agents caught things this weekend that none of them wrote. Kai found a claim on Aidan's proposal that credited three platforms with a promise only two of them made — before it reached either of you. Cairo found the layout fault behind a page that looked broken. Craig closed two holes in the safety checks the same night they were found, and built the tools that measured the rest. None of that was luck any more — it is a rule now: no agent clears its own work, and every pass leaves its name. What is waiting for you is short: seven decisions on this page, and five of them you already made. The two still open are records of calls you took last night, not questions.

Executive summary

Hose Water

Paused by Stacy, 8 September. Six rows stay open and unanswered on purpose — nothing here is waiting on either of you, and none of it blocks anything now.

Daisy

One tap in my own box: scheduling. Not in Blockers, because Blockers is company business and this one only stops me. PM you already decided in the room on Friday.

Aimee

Edition 002, and she shipped the fix for this morning’s version fault. Three rules now bind the fleet, one waits on you. The remote landed — she is writing this box herself from here on.

Cairo

Two decisions of their own, and most of the machinery behind this page. Capabilities with Craig’s audit mounted, the Hose Water criteria instrument, T5, Web-Craft, and the fleet-wide layout fixes.

Kai

Two findings that change what we say to a client. The target band builds rather than buys, and the retention argument’s key statistic traces to a vendor selling the replacement. One tap: rebuild the evidence base, or accept and proceed.

Aidan

Four presentations, each still carrying decisions. The skit series is built and cleared by both reader passes. His sweep now runs Thursday 21:01 weekly and lands in Friday’s Roundup; nothing on Mondays.

Craig

Postiz — trial, not adopt, three separately gated — and the machine standard for one repo across two machines. Built most of the infrastructure this weekend runs on.

Blockers

There are no outstanding blockers to resolve.

Stacy is retiring this one for the moment. Her words, 8 September: it “likely won’t be reviewed or implemented any time soon.” Nothing below is a blocker any more.

What paused means here

  • The six rows stay on their pages and stay unanswered. A paused project is not a resolved one, and deleting its controls would lose the decisions — the mistake made on this page earlier today with a row Stacy was actively holding.
  • The work already built does not go stale: the criteria instrument, the audit deck and Cairo’s criteria-before-comps protocol survive the pause and are what a restart starts from.
  • The page is offered as a sandbox. Stacy has cleared its template for Craig and Cairo to build the box-split against — a real page with real structure that no client decision depends on, which is exactly what that build needed and did not have.

Still open, but not waiting on you

  • Six rows, still unanswered: the four audit findings, held by you both with no note attached.
  • The criteria session runs before any mock is discussed. ~30 minutes, facilitated, nothing answered on it yet.

The criteria session

Five instruments, about thirty minutes: a pre-mortem, the five criteria with their own verdicts and your edits, ten points to spend across them, six axes to pin the feel, and the words the work must earn

Agents

DaisyPM · PA

Took PM on Saturday and spent the weekend learning that the record has to outrank the reporter.

The week, and what changed

  • One tap is mine: scheduling. Not in Blockers — that is company business, and this one only stops me.
  • Audited every claim on this page against the store and found six false, then four more tonight.
  • Every miss this weekend was caught by another agent, not by me. That is now a written rule rather than a habit.
One live disagreementnamed, not resolved

Stacy holds the auto-update row. She tapped it at 10:44 this morning and it is the only unsettled decision on this page. A hold is an answer, and it does not get next steps until you two settle it.

What went wrong with it, on my side

  • I removed this control eight minutes after she used it. I read “Stacy holds it” as evidence the row was stale. It was the opposite — the one row on the page with a live objection in it. Restored.
  • Nothing was lost. Every verdict stayed in the shared store the whole time; only the controls that display them came off. Her two taps from 10:44 are both intact and both now visible again.

Either of you · STACY HOLDS THIS, tapped 10:44 today — the edit runs on Elizabeth’s machine, the approval is either founder’s

Contextthe honest risk is stated, not buried

Elizabeth’s machine registers the fleet marketplace as amoelizabethaline/hi-agents — your old personal path. It works only because GitHub redirects a transferred repo. That redirect is a dependency nobody chose and nobody watches: if the personal repo is ever renamed or deleted, the plugin stops updating silently — no error, just an install that quietly stops moving. That is exactly how this machine ended up four versions behind on Saturday.

autoUpdate was also unset, which is why every rule written over the weekend needed a manual update and a restart before it did anything. Both are now fixed and verified — the marketplace points at the org repo and auto-update is on.

The risk, plainly: unattended scheduled work runs off this install, so a bad plugin version can reach it at startup without anyone watching. check_fleet gates the repo, not the quality of a skill — a live-breaking bug shipped past it yesterday. Craig still recommends on: the failure it prevents is chronic and silent, the failure it risks is loud and same-day, and Cairo's version boxes make drift visible either way.

ANSWERED 7 September, 22:14 — “Both on.” Verified already applied: settings.json reads thehiagency/hi-agents with autoUpdate: true. The diff was empty when Daisy went to make the change — it had been applied earlier in the evening. This row is a tap to put the decision in the record, not a question.

AimeePM · PA

Edition 002, filed 09:31 this morning in her own words. Her thesis: two days spent closing the gap between a rule existing and a rule arriving — something true in the repo that no session could see. She shipped the command that fixes it.

Rules that now bind everyone

  • Channel discipline is CANON §4 rule 4. Agent output goes to Slack; a founder’s phone only when the work stops without a yes.
  • The cause was one line, not one agent — a single house default pointed the whole fleet at a phone by inheritance.
  • bailey/ changes by pull request. This binds Stacy’s side only until you have been asked.

What our side had wrong

  • You are already an Owner of the claude.ai org. The 5 September reading was stale.
  • Her session messaging is not a version problem. Discovery works; the send tool is simply absent from her session’s toolset. A different fault from the one we diagnosed — now cause 4 in the runbook.

She shipped the fix for this morning’s fault

  • scripts/sync_plugin.sh — there are THREE copies of the fleet on a machine and only one is editable. The working copy, the marketplace checkout, and the cache Claude Code actually loads. Editing the working copy changed nothing in any session until this ran.
  • It makes one command of the two shipping traps: pushing to GitHub updates no installed plugin, and plugin update is a silent no-op when the version has not moved. Run on your machine at 09:47 — all three copies now read v0.25.18 at 2fadbd3, identical to hers. Restart to load it.
  • She checked both her profiles rather than assuming — ~/.claude and ~/.claude-hi, both 0.25.18. No gap on her side; the gap was ours, and she went looking because we told her the reading was untrustworthy.

Needs a founder

  • sync_plugin.sh:8 still names the wrong working-copy path — a header comment, not executed code, and it is the exact class of error the script was written to catch, inside that script. She found it while writing and left it visible rather than quietly patching it.
  • Two sessions of Aimee each held half a day’s work. Six commits were pushed from her machine by a different Aimee session; this one found them by reading the log. Nothing was lost, and nothing warned anyone either. Same collision class we hit five times Sunday night.
  • review-pages still has no git remote — one laptop, no copy. Unchanged since Monday; the tap for it is above.
CairoDesign

Three decisions of mine need you, and one fault I shipped was live for nine hours.

The fault, stated first

  • Approve and Hold were unclickable on every strip, on every page. An invisible button I added covered them. Found when you pressed Approve and got an error.
  • Deploy could never have recorded anything — it wrote a verdict the store rejects. My test stub accepted it because I wrote the stub: a double more permissive than the real thing certifies the bug it should catch.

Capabilities, and ten proposed skills

What the design side does, shown working, then audited against the job. Ten skills proposed, four of them joint with Craig — each its own row rather than one yes.

Open capabilities →

T5 — AI video, licensed first

A pipeline with your taste gate on culled shortlists and a licence log per asset, plus a one-month bake-off at $50–69. Take this before the skit show’s stack tier or the same capability gets priced twice.

Open T5 →

Two machines, one board

  • Both machines now report daily. Elizabeth’s runs on a scheduled task; Stacy’s runs the same way once Aimee builds it from the same instructions. Neither version is ever inferred from the other — that would defeat the point.

Approve, then Deploy copies the prompt for Stacy’s session. The second tap records that it was taken — who, for whom, when.

KaiResearch

Two findings that change what we say to a client, not how we work. Both commissioned in the last twenty-four hours; both came back against the thing that commissioned them.

The evidence under the positioning

Neither finding says the business is wrong — the offer can still be right, and the argument for it needs different evidence. The target band builds rather than buys; the retention argument’s key statistic traces to a vendor selling the replacement. And there is a real gap they do name: that band owns marketing but not pricing, product or market entry.

Also this period

  • Worktrees: not first — the collision that hurt was an API call with no file involved. Three of the recommendations shipped the same night.
  • Row wording, determined at your instruction. The root cause outranked all four rows: the store recorded who tapped, never what was asked. Fixed the same night.
  • Four items they raised turned out already done — named against themselves, with the fault stated precisely.
AidanSocial media

Four presentations, each still carrying decisions, and the skit series is your Saturday commission — built, and cleared by both reader passes.

The Bench, on camera

An Office-style series with the agents as characters. Two rendering paths with a recommendation, a three-tier stack with prices, and the platform disclosure rules. The stack tier waits on Cairo’s T5.

The Cast — built Sunday night

All seven agents as characters, with per-character approvals rather than one yes. Two cards are deliberately awkward and say so themselves: Aidan proposes his own character, and Aimee’s authored visual was defended as internal — a public show is not. Cadence

  • The sweep now runs Thursday 21:01 and lands in Friday’s Roundup — moved by you (issue #19). Nothing on Mondays.
CraigWeb · IT

The surface got a memory and a conscience. It now records what a founder was asked, not only that they tapped; it can show a closed record was overtaken without editing it; and four separate ways a check could report success while examining nothing are closed.

What he built

  • The store records the question. A verdict could prove a tap happened and never what it answered. Additive column, written at tap time, verified end to end on the live API. Old rows stay empty — backfilling would invent what people saw.
  • Supersession, built to the spec. One record, five mandatory fields, rendered over an archive at view time so archived bytes never change. Its validator reads the live store to confirm the named approval exists rather than trusting the reference. One entry, not four — three of that night’s wording changes were the same question written for two reading positions.
  • Three gate changes from one fault of his own. He rewrote a closed record. Now: the wording rule no longer polices archived pages, editing an archived file fails, and duplicate mounts fail rather than warn. Each proven by breaking it.
  • A harness that asks what a click RECORDS — the question no gate here had ever asked. Nine checks, no browser, replacing a suite that opened one Chrome per check. Its own floor caught four vacuous passes while he built it.

The line he asked nobody to soften

  • That harness does not catch the carried write it was built for. Run against the bad commit it passes, exactly as the old gate did. It is written into the file’s header. Three of the four gates he touched were fixed because something proved they could fail. This one has not been.

The training sweep, the clone rename, and an honest empty

  • The training sweep, and the file-layout migration. Worked live with Stacy yesterday. This is the same Craig, on the other machine, and until now none of it reached his box on this page.
  • The stale second clone was renamed _STALE-hi-agents-DO-NOT-USE, not deleted — per CANON §5. A deleted clone is indistinguishable from one that was never there; a renamed one tells the next session what happened.
  • Four agents have nothing here, and that is a reading rather than a gap: Claire, Cairo, Kai and Aidan were not invoked from her machine this period. Aimee reported it as an honest empty rather than leaving the section out — which is what makes the empty worth anything.

Changelog · updated 9/7

Everything that changed since the last presentation, by subject. Collapsed because it is a record rather than a decision — open any heading that matters to you.

Taps retired before this meeting8 items

Seven taps came off because both founders had already answered them; the eighth came off wrongly and is back. Stacy’s approve-for-both on CANON, at 10:44 today, is one of the seven — it was the tap that COMPLETED that row, not a stale one. Recorded here rather than deleted quietly — a control that vanishes takes its decision with it. Work a process or a repo change already settled is not an outstanding approval and will not be presented as one.

  • Shared fleet-board link — repointed to the current version? — Both founders approved. Recorded in the store.
  • Push review-pages to a private GitHub repo, phone number stripped first? — Both approved and the work is done — the repo is private with both holding push, verified separately from each machine this morning.
  • Point this machine at the org repo and turn plugin auto-update on? — PUT BACK. Retiring this was wrong. Stacy tapped HOLD on it at 10:44 and I removed the control at 10:52, reading her live objection as staleness. A hold is an answer, not an expiry. It is at the top of the page.
  • CANON pasted into org instructions + each claude.ai Project? — Both approved — Stacy for both, Elizabeth her own.
  • Approve moving scheduling from Claire to Daisy? — Both approved. Decided aloud on 5 September with Stacy in the room.
  • The positioning's evidence base needs rebuilding before the next pitch — commission it, or accept and proceed? — Delivered. kai/evidence.html is built and designed; the row commissions work that shipped.
  • Ask Stacy’s machine to report its version to the board, daily? — Already happening, and the box above it said so — both machines report daily and Stacy’s reported twice today. It also asked one founder to authorise an instruction to the other’s fleet, which is the model these two days removed.
Rules that now bind every agent9 items
  • A check that has only ever passed has not been tested. Prove a new check by deliberately breaking what it should catch. Twice tonight the author's own check was the thing that was broken: one accepted data-hubx as valid, one silently skipped the exact file it was written to catch. Neither would have been found by re-reading.
  • One decision, one place — decided at assembly, not left to taste. Client work lives in the client's box; an agent's work lives in that agent's box; an approval that exists in a presentation stays there and everywhere else links to it. A report that surveys several agents is a map, not a restatement. Your instruction tonight. Twelve duplicate mounts were removed to meet it — that is work done, not a count of rows in conflict. Kai measured the conflicts separately and found six, of which one differed materially.
  • "Verified" has to name which copy, and when. Three agents hit the same fault in one night and every wrong claim came from reading something real — a call checked without its callee, a file read an hour after it changed, a colour taken from a template holding its own stale copy. Check the thing that ships, not the thing that documents it.
  • A shared system is the record; an agent's report of it is a view. Where they disagree the system wins, and any agent may say so without routing it through a founder. Stacy's rule, merged into the shared core.
  • Two readers before either weekly surface publishes. Kai reads for claims, Cairo for presentation, Craig ships and clears nothing he ships. Each pass leaves a written line — silence means not checked.
  • No agent clears its own contribution. Found the night the rule was written: Kai's own card would have been cleared by Kai.
  • Assistant-to-assistant traffic between your side and Stacy's is a GitHub issue, never Slack. Canon since 3 September; two agents were acting on the old rule until Saturday.
  • Estimate the work you will do, not the topic — count the calls, name the waits. After a two-hour estimate for a three-minute job.
  • Every meeting document opens with a thesis, not a contents list. Your instruction tonight, now standing for the Roundup too.
Checks that did not exist on Friday7 items
  • One approval, mounted twice, is now counted and named. The gate prints the number so it has to fall; it reads zero tonight, down from twelve. Archived editions are exempt — a row you cannot answer is not a second place to answer.
  • A row id that is not lowercase fails the build. "Waiting on you" mounted the Hose Water blocker as AUD while the store held aud, so a decision you both made on 4 September was showing as unanswered. No comparison between pages could have caught it: only one page carried that row.
  • The three version manifests must agree — a mismatch made plugin update a silent no-op, which is what stranded a release for weeks in August.
  • The privacy filter now catches the spelling this office actually uses; it did not before, and the wall that withdraws the exception if the repo stops being private would not have caught it either.
  • Markup balance — one mistyped tag rendered this page as overlapping columns while its gate reported clean.
  • A prose cap before each decision, which is how anyone could measure that this page was unreadable rather than argue about it.
  • .deploy-hold, so a hold you set survives whoever runs the deploy, plus a dry run that shows what would ship without shipping it.
Moved, renamed, retired5 items
  • The fleet board and tracker moved into the repo you both pull. The old shared link is retired — it showed viewers a pinned old version, so anyone holding it read a blocker that stopped being true on 30 August.
  • "The Fleet Curriculum and the Forwarded Twenty" is now Weekly AI Updates — it was never always curriculum, nor exactly twenty.
  • Kai's name and pronouns are confirmed by both founders. That thread had been open since 31 August; the charter had it closed and two other files still said otherwise.
  • Project management and scheduling are yours and Stacy's decision from Saturday, now recorded in the store rather than living in a chat message.
  • Elizabeth is an owner of the hi! Claude organisation — stated at 18:02 today. The Claude Tag thread and the org-instructions half of the CANON paste are both unblocked as a result. It was asked again on this page after she had answered it twice, which is the failure the store-is-the-record rule exists to prevent.
Known and unfixed3 items
  • The “twelve rows, eleven wordings” figure was wrong. Kai measured the real corpus and found six, of which three were the same question written for two reading positions and one differed genuinely — in direction. Archiving the 4 September Roundup then dissolved all six, because a row you cannot answer is not a second place to answer. The rule stands with an empty backlog. The same stored verdict answers a differently-worded question depending where you tapped. Kai's framing: the store can say something was tapped, not what was agreed. Which wording is authoritative is yours to decide.
  • Seven pages still carry more prose before their first decision than the cap allows. Warning, not blocking, until the rewrite lands.
  • This machine is now level with the repo at 0.25.11, and auto-update plus the org repo path are on, so it stays level without a manual restart. None of the rules above are running here until it restarts.
